A product can show a positive margin and still create a funding problem. Profitability asks whether the revenues exceed the relevant costs. Cash planning asks when money leaves and when it returns. A licensing launch needs both views.
List development costs, samples, contractual payments, supplier deposits, production balances, freight, duties where applicable, warehousing and selling costs. Add the expected receipt dates for customer payments. Use verified terms and local professional advice for taxes and duties rather than a generic percentage.
The largest gap may appear before the first sale. It may also grow when a successful retailer asks for replenishment while the first invoice remains unpaid. Growth can require additional working capital even when the product is performing well.
Track units ordered, units received, units sold and units remaining. Separate sales into the channel from sales to the end customer when that data is available. A warehouse dispatch proves shipment, not consumer demand.
Show the cash tied up in slow sizes, colours or designs. An overall range average can hide a weak item that absorbs space and funding while a stronger item runs out.
Test what happens if production takes longer, a customer pays later or a reorder arrives before cash from the initial order. Keep each scenario identifiable so the team can see the source of the gap.
Do not solve the model by assuming every supplier accepts delayed payment or every customer pays early. Discuss available terms with the relevant counterparties and update the model only when an arrangement is supported.
Agree the maximum cash exposure the business can support and the conditions for placing another order. Link replenishment to evidence such as stock cover, confirmed demand and the time needed to manufacture and deliver.
A disciplined opening range can make the cash plan easier to understand. It does not remove risk, but it gives the team fewer variables to manage while evidence develops.
